Fund the first workflow wisely

The first pilot should have a named owner, human review, a measurable result, and clear success criteria.

Workflow fit
Visible queue pressure and a clear operating scope
Human checkpoint
Approvals and exceptions stay explicit
Owner model
Business owner, reviewer, technology owner
Launch metric
Throughput, quality, or review load
Scope
One workflow, not a broad AI program
Backup path
Override and escalation path before launch

Use the checklist to focus internal discussion and make the first deployment decision easier to defend.

What should be true before budget is committed

The first workflow pilot should be chosen and scoped like an operating change, not an AI experiment.

01Step 1 of 4

Workflow fit

  • Choose a workflow with visible queue pressure, review effort, and a measurable before-and-after state.
  • Confirm there is a real owner, a real reviewer, and a real escalation path before pilot scoping starts.
  • Avoid workflows that depend on unwritten rules, hidden approvals, or unstable source data.

02Step 2 of 4

Human checkpoint design

  • Define what the AI prepares, recommends, or routes before defining what stays human.
  • Keep final approvals, ambiguous cases, and high-risk exceptions behind explicit review.
  • Document how overrides are captured and how that feedback is reviewed after launch.

03Step 3 of 4

Pilot metrics

  • Use operating metrics leadership already understands: routing accuracy, handling time, reviewer prep time, escalation rate, and queue health.
  • Set success criteria before rollout expands.
  • Review misses, overrides, and backup-path volume as seriously as topline speed improvements.

04Step 4 of 4

Owner model and success criteria

  • Name the business owner, reviewer, and technology owner before implementation begins.
  • Decide what source systems are in scope and what stays out of scope for the first pilot.
  • Launch only when the workflow map, system boundary, backup path, and measurement plan are all explicit.
